Customer acquisition keeps getting more expensive. But one growth lever stays firmly in your control: checkout, where the traffic you've already paid for either converts or walks away. It's one of the highest-leverage surfaces you own, and one of the most overlooked. Even a small lift can be material to revenue, which makes optimizing your checkout a financial decision as much as a technical one.

What makes it urgent now is the rise of AI shopping. More buyers are searching in AI agents like ChatGPT, Gemini, and Copilot, where the agent compares options and shortlists products before they ever reach your store. They arrive higher-intent, so your product page's job shifts from convincing to confirming, and checkout can make or break the sale. You must ensure your business is showing up on every channel buyers are using, and new ones are appearing every day.

The shift is already showing up in the data. Gartner expects about 20% of revenue to run through AI agents or machines acting as customers by 2030.1 Personally, I'd bet we see those numbers much sooner. And more than half of AI-referred sessions land straight on a product page, versus about 20% from organic search, so buyers are reaching you closer to a decision than ever before.2

As AI becomes one more way for buyers to shop, even more of your revenue rides on how well your checkout converts. And AI or not, checkout is where visits turn into sales, so a better-converting one means more revenue — no matter how buyers arrive. Here's what improving that conversion is worth, and how a checkout buyers trust, like Shop Pay, delivers the lift.

What a checkout conversion lift is actually worth

Let's start with the math. When you're weighing platforms, it might seem hard to justify a higher platform price — until you do the conversion math. Even a 1% lift can help offset the price difference, and that's a smaller number than most people expect. Checkout affects how many buyers actually convert, how much they spend, and how often they come back, so a small improvement there compounds into real revenue.

For example, let's take a brand with $10 million in annual revenue. Converting even 1% more of the buyers who reach checkout adds about $100,000 from the same traffic. At 3% it's roughly $300,000, and at 5%, it's about $500,000 in added revenue. Those are material gains.

What a lift is really worth is unique to your business, and that's exactly why it's worth calculating rather than guessing. The inputs are ones you have: your checkout traffic, your current conversion rate, your average order value and margin, and how often buyers come back. As illustrated above, if you apply even a modest lift to those numbers, you get a revenue figure grounded in your own economics, not a generic benchmark. That's the number worth taking to finance.

For a sense of scale, a study with a Big Three consulting firm found that simply offering Shop Pay raised lower-funnel conversion by about 5%, even among buyers who didn't use it.3 While that's not a guaranteed lift per merchant, it's a signal of what a stronger checkout and payment method can be worth once you model it against your own traffic and margins.

That return is what makes checkout conversion such an efficient growth lever. The traffic is already on your site, so improving how much of it converts earns more from your existing spend, instead of paying to bring in more.

It starts with a checkout that already converts

Better conversion could be worth that much, and your checkout is where you earn it. On Shopify, that starts with Shop Pay, the #1 converting accelerated checkout on the internet,3 and it's on by default.

The Shop Pay buyer network includes more than 250 million shoppers, so a large share of your buyers are likely using the Shop app and arrive at your store already recognized. That recognition is a big part of why it converts: buyers skip re-entering payment and address details, so fewer abandon cart and more finish the purchase.

The value continues after the sale. In Shopify data, average order value runs about 16% higher on Shop Pay ($119.37 versus $102.65). Buyers who use both the Shop app and Shop Pay also repurchase about 57% more within 90 days than buyers who use neither.3 Checkout with Shop Pay is also about 2.5 times faster than guest checkout, and that speed matters because about 7 in 10 orders now happen on mobile.3

And the power of that network keeps compounding: a buyer who used Shop Pay on another store arrives one tap from converting on yours.

Here's what that can be worth. With Shop Pay delivering about 16% higher average order value, take that same $10 million brand: if even 10% of its orders ran through Shop Pay at that higher value, that's roughly $160,000 in added revenue a year, from the same traffic. That's an illustration rather than a promise, and your buyer mix will move the number, but the direction is what matters.

That's the financial case for improving checkout conversion as it stands today. AI is what changes that math now. It can move the buying decision closer to purchase, so checkout friction that used to cost you a little now could cost you a lot more.

Product discovery is moving off your site, and it's higher-intent than ever

A growing share of buyers start their search on AI channels, and those AI-referred shoppers convert at nearly 50% higher rates than organic search.2 Buyers also land closer to the decision: more than half of AI-referred sessions start on a product page, compared with about 20% from organic search.2 It comes down to the agent's evaluation: before buyers arrive, it compares the options and narrows the field, so landing on your product page means your product made the shortlist.

And a larger shift behind those numbers is taking shape, too. Gartner's 2026 Hype Cycle added three agentic developments to watch: AI checkout (buying directly in channels like ChatGPT), agentic buying (an agent acting as the customer with no visible checkout), and generative engine optimization, or GEO (whether your products show up in those answers at all).4 Together they signal that discovery, and increasingly the purchase itself, no longer live only on your own site. How visible you are on those surfaces, and how easily buyers can purchase there, increasingly decides how much of this demand you capture.

What's easy to miss is how ready to buy these visitors really are. Buyers arriving from AI channels skipped the browsing on purpose, so they show up with real buying intent, which makes them some of your most conversion-ready traffic. That also makes them the most expensive to lose, because what your product page and checkout do next decides whether you keep revenue you've paid to attract.

The product page's new job is to confirm, not convince

When a buyer arrives on your product page ready to buy, a page built to persuade is solving a problem the buyer no longer has. Worse, it can slow them down. The long-scroll storytelling, the upsell carousels, the "you might also like" detours all assume a shopper still deciding among options. That shopper is increasingly upstream, inside the agent.

So the product page has a new job: confirm the decision quickly, answer the last practical question, and move the buyer to purchase without friction. That means clear pricing and real-time availability, an honest delivery estimate, a return policy that's easy to find, and accelerated checkout options. The goal is to remove every reason to hesitate at the exact moment the buyer is ready.

This reframes what improving conversion even means. For years, it meant getting better at convincing. Now a large share of the work is getting out of the way of a buyer who's convinced, and making sure nothing between the product page and the payment costs you the order you already earned. Making checkout a frictionless experience is how you win.

Trust is the conversion variable that's easy to overlook

Removing friction is only half of it. Here's the part I spend a lot of my time on as a product manager: many buyers are still wary of letting AI decide for them. Gartner found 75% of U.S. consumers feel more stress letting AI buy on their behalf, and 74% say generative AI makes it harder to tell what's real.4 I wouldn't build a whole strategy on any single survey, but the direction matches what we see in the data: buyers still want to review the purchases that matter to them.

So trust works as a spectrum. Some orders can flow straight through an agent, and some the buyer wants to confirm before anything is charged. The checkout that wins keeps working across that whole range, matched to the buyer's comfort level instead of forcing one path.

Then there's a second, less obvious trust problem, and it's one brands rarely see coming. A legitimate order placed by a buyer's agent can look a lot like the automated traffic fraud systems are trained to block. If your checkout can't tell a trusted personal agent apart from a bad actor, you don't just add friction, you can reject real orders you earned.

A rejected legitimate order is a costly loss to absorb. It turns away a ready buyer, potentially one from a high-intent AI session, who effectively had their card in hand. You lose the full order value, and you lose it after paying to bring that visit in. Telling legitimate agent traffic from bad actors is a hard problem, and it's one Shopify is invested in: identifying personal agents and AI traffic so real orders get through instead of being flagged as fraud, and what you fulfill goes to a real person.

All of this points the same way. A checkout the buyer already recognizes matters more as agents enter the flow, not less. When the way to pay is one they know and trust, you remove one of the biggest sources of hesitation at the moment of payment.

You can see this in practice. Fashion brand Alice + Olivia added Shop Pay to its existing checkout ahead of a full move to Shopify, in large part because the team and its customers recognized it from shopping elsewhere. Within months of going live, Shop Pay became the brand's most-used payment method, accounting for 35% of orders in 2026.5 Recognition, not novelty, drove those conversions.

In an agent-led purchase, personalization and acceleration win

Recognition gets the buyer to trust the checkout. Two levers then do the most to convert them there: personalization and acceleration.

Personalization is what makes an agent's answer worth acting on. When a buyer is recognized, for example through their Shop identity, the results reflect what's actually known about them. Ask an agent for "white running shoes" and two different shoppers should get two different answers. The closer the recommendation fits the person, the more likely it converts, and the more of that traffic turns into revenue rather than a near-miss.

Acceleration is what turns that decision into an order. When the buyer has a way to pay, like the Shop Pay we covered earlier, the agent can complete the purchase without stopping to key in card and address details. Every step the agent skips there is one less place a ready order stalls before it counts as revenue. Because that recognition travels with the buyer, both the trust and the speed are there wherever the agent meets them.

Here's the part that matters most for control. Your checkout logic is built to travel with the purchase. That means adding to cart, applying a discount, calculating shipping and tax, and enforcing your business rules. The goal is for all of it to run on the same backend as the checkout on your own site, so your discounts, tax, and business rules keep applying correctly, no matter what surface transactions are happening on.

This is done through the Universal Commerce Protocol (UCP), the new shared language of commerce. On Shopify, all stores are automatically compatible with UCP and will show up on all experiences out of the box. The aim is that you never rebuild checkout or have to compromise and simplify your business, or the logic behind it, for each new surface.

If I could get every brand leader to do one thing as AI reshapes how buyers shop, it'd be this: assume the buyer has already decided before they reach you. That buyer doesn't necessarily need to be sold to again. They want their decision confirmed, the friction gone, and a way to pay they already trust, wherever they happen to be when they buy.

The brands that adjust now will keep converting as buyer behavior keeps shifting. And it comes back to where we started: the money. Everything here points to one outcome, keeping more of the sales you paid to create. Put real numbers to it with your finance team. Until you do, a checkout that underconverts keeps costing you orders that you paid to win, and you never see the number.
